Aura,

Why not use Hava Nashira as a model?  It sounds as though what you're
planning resembles both the "sharing sessions" and the evaluation sessions
(without the critique).

Do some pieces which most everyone knows to warm up or as breathers.  After
that, or in between, ask for volunteers to lead.  It should be EASIER than
leading people who AREN'T songleaders, after all!
